It’s worthwhile to note that OKRs were originally invented by Andy Grove at Intel in the 1970ies to facilitate “ excellent execution ,” that is, to help people set hard, measurable goals and to be able to clearly determine if these have been met. For example, the market segment you have chosen might be too big and heterogenous , the value proposition might not be compelling enough , or the business goals might not be feasible. Identifying and addressing the key risks in the product strategy is best done iteratively, as I explain in more detail in my book Strategize.
You can avoid these drawbacks by using a different roadmap type: a goal-oriented or outcome-based product roadmap. As its name suggests, this roadmap focuses on productgoals and outcomes, such as acquiring customers, increasing engagement, and future-proofing the product by removing technical debt.
We need to know what we’re trying to achieve (our target goals), but also what we want to maintain (our health goals, borrowing from Christina Wodtke’s terminology in her excellent book on OKRs). Then, any piece of work needs to be tied to a goal. Do we want to work on multiple productgoals at once?
You need the stakeholders’ active contribution to progress the product and reach the productgoals. As the Scrum product owner, you should therefore establish close and trustful connections with the key stakeholders, collaborate with them, and involve them in important product decisions on a regular basis.
This is useful when meeting the productgoal results in a new major release or product version, for instance, iOS 17.4 The fourth row lists the product’s features. These are the outputs that are required to meet the goal. The fifth and final row captures the metrics to determine if a productgoal has been met.
The product teams hence have to figure out what their specific contributions will have to be. To put it differently, meeting the productgoals must help achieve the portfolio objectives. As a consequence, a product roadmap is no longer exclusively directed by the corresponding product strategy.
Figure 2: Roman’s Goal-Setting Framework with Product Management Artefacts The goal-setting framework shown in Figure 2 suggests that a product team needs four different objectives: a product vision, user and business goals, productgoals, and sprint goals. Let’s take a look at them.
It therefore offers only limited support for product people. 4 Take Advantage of ProductGoals I like to think of a productgoal as the specific outcome that a product should achieve in the next two to three months, for example, to increase conversion, to decrease churn, or to future-proof the product by removing technical debt. If you’ve been at your company for a while, you might get inspired after reading a book or attending a conference. And if you’re really excited about an idea, you might look for opportunities to share it outside your company with the broader product community. There are all kinds of ways to introduce continuous discovery habits.
A handy template to capture the strategy is my Product Vision Board. Once a valid product strategy is available, use it to determine the right roadmap outcomes. I like to take this idea further, derive several productgoals from the product strategy for the next 12 months, and capture them on a product roadmap. While the role is discussed in many books and articles, I find that it is still not always correctly understood. What’s more, it’s not uncommon in my experience that product owners have to do their job without the support of a Scrum Master or agile coach. The individual is not a product backlog manager or a user story writer.
Consequently, a product manager and a Scrum product owner are leaders, too. They guide the stakeholders , development teams, and in the case of large products, other product people, to meet the agreed productgoals , create the desired outcomes, and achieve product success, as Figure 1 shows.

Product (and company) strategy is the backbone that guides productgoal-setting and roadmap definition, although it’s sometimes overlooked or confused with having a vision. Without it, product teams become feature teams focused on outputs and not outcomes. What aligned roadmaps and OKRs together was the product strategy.
Read a book (or consume content of some form) – approach content with the intention to learn – take notes, think about how you can apply what you’re learning to your work. Adding to your bag of tools and thinking of ways to approach your goals is a good way to reinvigorate your mindset.
